Factory Stories

From Trading Company to Manufacturing Company

ATP, founded by Yuto Aoki in 2004, started as a tool trading company.
Then, in 2014, it ventured into manufacturing, and now has a system in place to meet diverse needs, including component manufacturing from various materials such as iron, non-ferrous metals, and resins, as well as steel fabrication and assembly.

"I'm ambitious, so I want to do everything. We handle metals, aluminum, and cast iron, and we accept both short lead time and mass production orders. We receive orders by proposing appropriate prices and delivery times for our customers' various needs."

Aoki says the joy he finds in manufacturing is seeing customers pleased when their needs are met.

Leveraging Strong Sales Skills to Go Independent

From the age of 26, Aoki worked for four years in new business development sales at a tool trading company.
He was a top salesperson, reportedly generating approximately 4 million yen in profit in a single month.

Many people may feel uncomfortable with sales, but Aoki says, "Sales is easy."

"The rule for being liked is to think and speak from the customer's perspective."

And, to reach out to customers with what they need, precisely when they want it.
To avoid missing that timing, even if he can't visit a client, he makes a quick phone call to check in.

"Just one phone call is enough. If you follow up properly and maintain communication, they will consult you when they need something."

By thinking from the customer's perspective and meticulously following up, Aoki was able to acquire strong sales skills.

From Concerns About Being a Trading Company to the Path of Manufacturing

While successfully managing the trading company with strong sales skills, Aoki began to explore new paths.
One reason was the possibility of losing customers due to employee resignations, precisely because sales skills were a strength.

"I don't think it's right for the president to lead sales just because of this risk."

Another trigger was the Lehman Shock.
Customers facing difficult business conditions began using the internet, where products were sold at lower prices than ATP.

"If we match internet prices, our profit margins decrease. And once we lower prices, customers continue to demand those lower prices. Furthermore, sales volume was also declining, leading to a state of low profit and low sales."

To mitigate these risks as a trading company, he sought new business ventures.
After considering various businesses, he ultimately chose manufacturing.

"As a trading company, we knew there was work because we were brokering processed goods. And we also knew that few factories could accept short lead time requests. That's why I believed there was a business opportunity in manufacturing."

Never Compromise on 'Lead Time' and 'Quality'

In manufacturing, ATP values 'lead time' and 'quality' above all.

As a trading company, he realized that very few companies accepted short lead time requests. And some companies couldn't deliver products by the promised deadline.
It was precisely because he had struggled with lead times that he understood the importance of adhering to deadlines and accommodating short lead times.

Regarding quality, Aoki himself has a bitter experience.
When he delivered an outsourced product to a customer, he was pointed out for defects and reprimanded.
At that time, Aoki reportedly said, "I'll tell the factory (about the defects)."

"The customer said, 'Defective products are a problem between you and the factory. Isn't it your job to prevent defects and deliver the product?' That really hit home."

Producing defective products causes trouble for both the end-user and the intervening trading company.
That's why ATP conducts thorough inspections.

ATP's Strength Lies in Its Proposal Capabilities

ATP's strength in manufacturing is its proposal capabilities.
For example, when there are two drawings, we consider whether they are correct, assuming they will be assembled and used together. If there's a possibility of error, we propose corrections to the customer.

If we notice something during the inspection phase, we make sure to inform the customer about the possibility of assembly issues upon delivery.

"We could say it's not our concern since we manufactured according to the drawing. But even just a word of communication can be a great help to the customer."

Additionally, they confirm the intent of the processing specified in the drawing and make proposals if necessary.

"For example, a treatment applied for hardness might not actually change the hardness much. In such cases, we propose alternative treatments to increase hardness or methods to reduce costs."

This ability to make proposals comes from meticulously recording data on how different materials change with various processing methods.

"We have data on changes because we measure dimensions before and after heat treatment. We also record actual measured values. It might seem tedious, but this data is our strength."

Reasons for Using Multiple Different Machine and Tool Manufacturers

ATP's factory has machines from multiple manufacturers installed.
This is a testament to the efforts made to start production immediately after the factory became operational.

Before the factory became operational, one experienced manufacturing professional was hired. Then, they identified the machines used in their previous job and purchased the same ones.

"We replicated the environment they had worked in previously. That's why they were able to start working immediately without any issues."

When the second person was hired, the same environment as their previous workplace was prepared. This led to the introduction of machines from multiple manufacturers.
It was determined that creating an environment where employees could work easily was better than standardizing on a single manufacturer.

At ATP, it is clear "why this tool is used for this process."

For example, they decide to use tool A for small diameters and tool B for large diameters.
If tool B costs three times as much as tool A, one might think it's better to use A.
However, if tool B is five times faster than tool A, the situation changes.

They conduct such scrutiny and make comprehensive judgments to decide which tools to use.

Aiming for a New Stage with Passion and Curiosity

Aoki sets goals for 5, 10, and 20 years from now and is working towards them.

"I plan to hand over the presidency and FIRE (Financial Independence, Retire Early) at 55."

Originally, he had planned to FIRE earlier, but due to the COVID-19 pandemic, he felt it would be irresponsible to leave at that time, so he extended the period.
In the meantime, he started new businesses, including an accessory shop and a guesthouse business in Okinawa, so he decided to continue as president until those businesses were on track.

"Once I FIRE, I believe I'll be starting new businesses on my own."

Aoki possesses the passion and curiosity to enjoy his work, along with the ambition and execution skills to enhance them. He also has the flexibility to think outside the box.
We look forward to seeing what Aoki and the ATP he created will show us on their next stage.
